AI Agent Observability: Trace Tasks, Tools and Outcomes
In this guide
At three in the morning, “the model made a mistake” is not a useful incident report. A customer may have received the wrong message because retrieval returned an old policy, a tool timed out, a retry repeated a successful write, or an approval was attached to the wrong record. The job of observability is to turn that vague failure into a story someone can follow.
Follow one task from start to finish
Give the task a correlation ID and connect the pieces underneath it: model turns, searches, selected sources, tool arguments, tool results, queue attempts, approvals, and the final outcome. Timestamps, status, source versions, latency, and cost usually matter more than keeping every private sentence forever. Sensitive payloads need stricter access or redaction.
Measure the part the user experiences
Availability is only the beginning. Track whether the task was completed, escalated, corrected, or repeated. Look at tool failures, retrieval quality, approval wait time, duplicate actions, latency, and cost by workflow and tenant. A fast agent that confidently sends the wrong update is not healthy.
Make the bad day explainable
If a message went to the wrong customer, the trace should help answer: what context was supplied, which tool was selected, what arguments were checked, what came back, whether a person approved the action, and whether a retry happened after a timeout. Link that story to the relevant release and policy version.
Protect the evidence
Logs can expose more customer data than the agent itself. Redact sensitive fields, limit retention, restrict access, and decide which payloads belong in a protected store. Alert on retry storms, unusual spend, rising authorization failures, and unexpected write volume. Good observability is not about watching people forever; it is about giving the team enough evidence to fix the workflow responsibly.
